Most marketplace founders onboard vendors before the platform is ready to support them. Here's what needs to exist first, so your first 10 vendors don't become your last.

A founder in the home services space launched their marketplace in March, onboarded 12 vendors in the first week, and had 9 of them inactive by week 6. The vendors weren't bad. The platform wasn't ready for them.

Vendor churn at launch is almost always a product problem, not a people problem. Before you invite a single vendor to list on your multi-vendor marketplace platform, certain infrastructure has to be in place, or you'll spend your first 90 days firefighting instead of growing.

Vendors need a portal that answers their questions without you

The first thing a vendor does after signing up is try to figure out what's happening with their account. Orders, payouts, listings, disputes. If the answer to every question is "email us," you'll be buried in support tickets before you hit 20 vendors.

A vendor portal isn't a nice-to-have you add later. It's the thing that makes vendor relationships manageable at any volume. It should show order status, earnings, payout schedules, and listing performance without the vendor needing to contact you.

Commission and payout rules must be decided before anyone earns money

Retroactively changing how payouts work after vendors have processed real orders is one of the fastest ways to destroy trust on a young platform. You need a clear commission structure before go-live: flat rate or tiered, per-category or platform-wide, and a defined payout cycle (weekly, bi-weekly, or monthly).

Document it. Put it in the vendor agreement. Build it into the platform logic so it runs automatically. If a vendor has to ask you how much they're getting paid and when, the foundation isn't ready.

Where most platforms fail: dispute handling before it's needed

A buyer complains. The vendor disagrees. You're now the arbitrator for a transaction between two parties, with no defined process and no paper trail. This happens on day one if you're not prepared.

Before onboarding vendors, define:

  • Who initiates a dispute and through which channel
  • What evidence is required from the buyer and the vendor
  • Who makes the final call and within what timeframe
  • How refunds or reversals get processed in the payout system

According to Statista's data on online marketplace trust factors, dispute resolution is one of the top reasons buyers stop using a platform. A broken process doesn't just hurt one transaction. It affects every buyer who hears about it.

Vendor agreements aren't legal formality, they're operational documents

A signed vendor agreement does more than protect you legally. It sets expectations so clearly that you can point to a document instead of having a conversation every time a vendor pushes back on a policy.

The agreement should cover prohibited product categories, content standards for listings, payout terms, grounds for suspension, and who owns customer data generated through the platform. These aren't edge cases. They come up in the first month.

Your catalog and listing standards need to exist before any products go live

Vendors will submit listings in whatever format they have. Some will send you a photo taken in bad lighting with a one-line description. Others will paste a 2,000-word manufacturer spec sheet. Without a defined standard, your catalog becomes unusable fast.

Set minimum requirements before the first listing is submitted: image dimensions, required fields, character limits on titles and descriptions, and category rules. Build validation into the listing submission flow so vendors get feedback immediately rather than waiting for a manual review.

If you plan to use a WhatsApp AI sales assistant to handle vendor onboarding questions, that system needs your catalog rules and payout policies loaded before it talks to anyone. An AI that gives a vendor wrong information about commission rates will cost you more than having no AI at all.

The go-live checklist that actually matters

  1. Vendor portal is live and shows orders, earnings, and payout history in real time
  2. Commission logic is coded into the platform and tested with a real transaction
  3. Vendor agreement is signed before any listing goes live
  4. Dispute process is documented and accessible to both buyers and vendors
  5. Listing submission has validation rules that reject non-compliant entries automatically
  6. Payout schedule is confirmed, communicated, and runs without manual intervention
  7. At least one test vendor has gone through the full cycle: listed, sold, disputed, paid out

That last point matters more than people expect. Running a full end-to-end test with a real (or internal) vendor account before public launch catches the gaps that no amount of planning will surface.
